Technology Pilot Checklist: Test Cases, Exceptions and Operational Handover

A technology pilot is useful when it tests the actual work, including the difficult cases. Begin with the technology choice brief and specify the task you will test. Avoid turning the pilot into an uncontrolled replacement of several business processes.

Define the boundary

Record the team, inputs, outputs, trial environment and permitted actions. Name the pilot owner and the person who can stop it. Use approved, appropriately protected data. Keep a manual route available for work that must continue if the trial fails.

For an automated request-routing pilot, the boundary might be one request type and one team. The tool can suggest an owner, while the existing approval process continues to control any purchase or commitment.

Build a representative test set

Include ordinary examples and exceptions: missing information, conflicting records, duplicates, unfamiliar wording and an unavailable downstream service. State the expected result for each case. Preserve the starting version of the configuration so an observed change can be explained.

Where AI generates content, explicitly test inaccurate answers and unsupported claims. NIST’s Generative AI Profile describes the risk of confidently presented false information. An answer that sounds plausible still needs verification against the authorised source.

Record failures as work items

  • The test reference and input category.
  • The expected and actual result.
  • The effect on the next person or system.
  • The correction or escalation required.
  • The owner and retest result.

Do not count a failed task as complete because a notification was sent. Confirm that the receiving system or person has the information needed to continue.

Measure the whole workflow

Compare elapsed time, staff handling time, correction effort and unresolved exceptions with the original process. Check the accuracy of completed outputs rather than measuring only tool usage. Include monitoring, licences and integration work in the cost review.

Prepare handover before expansion

Document access, configuration, approved sources, alert ownership and recovery steps. Have another authorised team member complete a representative task and an exception without the pilot creator’s help. Test the manual fallback.

Choose to expand, revise or stop based on the observed results and outstanding issues. Record the next boundary if expanding. A successful small trial does not demonstrate that every team, product or market will behave the same way.
